Data Consistency Across Multiple Independent AI Agents
Running five or more parallel Claude Code agents on the same codebase sounds like a productivity multiplier. In practice, it is a data consistency nightmare until you establish the right guardrails.
The core problem is simple - two agents read the same file, both decide to modify it, and one overwrites the other's changes. No error is thrown. No conflict is detected. Work just silently disappears.
What Goes Wrong
The most common failure mode is not dramatic merge conflicts. It is subtle - Agent A adds a function to a file while Agent B reformats the same file. Agent B finishes last and overwrites Agent A's new function with the pre-edit version. You do not notice until something breaks at runtime.
Shared configuration files are the worst offenders. Package.json, tsconfig, CI workflows - these files are touched by almost every task, making conflicts nearly inevitable.
File Locking Strategies
The simplest approach is task isolation by directory. Each agent works exclusively in a set of files that no other agent touches. This eliminates conflicts entirely but requires careful task decomposition upfront.
Git worktrees provide a more robust solution. Each agent operates in its own worktree with its own branch. Changes are merged through pull requests, where conflicts surface explicitly instead of being silently overwritten.
For agents that must share files, advisory file locks work. The agent checks a lock file before editing, waits if the file is locked, and releases the lock when done. This is not bulletproof - agents can crash while holding locks - but it catches the majority of conflicts.
Conflict Resolution
When conflicts do happen, the resolution strategy matters. Automatic merging works for additive changes - two agents adding different functions to the same file. It fails for competing edits to the same lines.
The practical solution is a coordination layer that tracks which files each agent is modifying and raises a warning before conflicts happen, not after.
The Bottom Line
Parallel agents work when each agent has a clearly scoped, isolated task. They break when tasks overlap and no coordination mechanism exists. Plan the isolation strategy before spawning agents, not after the first conflict.
